AI is rapidly becoming embedded across the modern go-to-market stack. Marketing teams are using it to generate content and personalize campaigns. Sales teams are using it to automate outreach and prioritize accounts. RevOps teams are using it to analyze pipelines, forecast revenue, and optimize workflows.
The opportunity is obvious.
But what’s becoming equally obvious is that AI does not magically fix data problems. In fact, it usually makes them worse.
AI is an amplifier. If the underlying data is incomplete, inaccurate, or poorly structured, the outputs will reflect that. Outreach becomes less personalized. Segmentation breaks. Sales sequences go to the wrong people or personalization is incorrect in outreach campaigns. Campaigns target companies that don’t fit the ICP.
And the result is something most revenue teams are already familiar with:
- Low connect rates
- Poor response rates
- Confusing attribution
- Sales teams distrusting marketing data
- Marketing teams distrusting CRM reporting
The organizations that will benefit most from AI aren’t necessarily the ones adopting the most tools. They’re the ones that prepare their data and infrastructure to support AI-driven workflows.

Part 1: Planning for success: AI starts with strategy, not software
When companies talk about implementing AI, the conversation usually starts with tools.
- “What platform should we use?”
- “What model performs best?”
- “What automation can we build?”
But the organizations seeing the best results approach this in the opposite direction.
They start with the four P’s: are you solving the right problem, what’s the process you’re implementing, and how are you defining those roles in the process between people and products.
Because if your systems, workflows, and data flows aren’t clearly defined, AI doesn’t make the operation more efficient, it just scales the existing chaos.
Before implementing AI across your marketing and sales stack, organizations should step back and take a clear look at the structure of their revenue engine.
Define success before implementation
We all hear this, but oftentimes are pressured to ignore this stage in order to move quickly and make improvements. However, I highly recommend spending significant effort and time defining success before starting.
They implement the technology and hope to see improvements.
Instead, teams should establish clear success metrics before implementation begins.
These might include:
- Meeting booking rates
- Lead-to-opportunity conversion
- Pipeline creation
- Sales productivity improvements
- Campaign engagement metrics
It’s equally important to document the current state of performance before rolling out AI tools.
Without a baseline, it becomes difficult to determine whether the new technology is actually improving outcomes.
Mapping the customer journey is also useful here. It helps identify where data is collected, where it’s used, and where the gaps are.
Common questions include:
- What information do we capture when someone first enters the database?
- What fields are used for segmentation and routing?
- Where does data quality tend to break down?
Understanding these touchpoints helps ensure your AI initiatives are working with reliable inputs, but this only works if you pressure-test them with real examples.
For instance:
- If a lead enters through a demo form, what actually gets captured (just email and company, or role, buying intent, and use case)?
- When that record is enriched, which fields are overwritten vs. appended? Are you losing high-quality first-party data in the process?
- When a lead is routed to sales, what fields determine assignment, and how often are those fields incomplete or incorrect?
- When AI is used for personalization, is it pulling from validated firmographic data or inferred guesses?
A practical exercise here is to take 10–20 recent leads and trace them end-to-end:
- What data was present at creation?
- What changed across each system?
- Where did accuracy degrade?
This quickly exposes where your AI inputs are strong, and where they’re fundamentally unreliable.
Data governance and ownership
Even the best infrastructure will deteriorate without clear ownership. One of the most common reasons CRM data becomes unreliable is simple: no one owns it. To prevent that, organizations should define governance roles across marketing, sales, and operations.
This includes identifying:
- Data owners responsible for quality and structure
- Teams responsible for enrichment and verification
- Operational oversight of integrations and workflows
- Policies for retention, privacy, and compliance
Without these roles, data quality inevitably declines as systems scale. And once AI begins operating on that data, the consequences multiply quickly.
Understanding the revenue technology ecosystem
Most B2B organizations today operate with a fairly complex GTM stack. At a minimum, it typically includes:
- CRM platforms
- Marketing automation systems
- Sales engagement platforms
- Data providers and enrichment tools
- Customer success systems
- Analytics and reporting platforms
The problem is that these systems rarely operate in isolation.
They are constantly passing data between each other through integrations, APIs, imports, exports, and automated workflows.
If you simply list the systems, you’re only seeing half the picture. What matters is how data flows between them.
For example:
- Where do new leads enter the system?
- Which systems enrich the data?
- When does marketing hand records to sales?
- What triggers sales sequences or automated outreach?
- Which fields determine segmentation or scoring?
Mapping these flows often reveals hidden dependencies and data gaps that directly impact AI initiatives, but most teams don’t know where to start.
The simplest way to approach this is bottom-up, not top-down:
Start with a single motion, like “new lead to sales outreach”, and map:
- Entry point: Where does the lead originate? (form, list upload, outbound tool)
- Initial system: Where is it first stored? (usually CRM or MAP)
- Enrichment layer: Which tools append or modify data?
- Routing logic: What determines ownership or next action?
- Activation: What triggers outreach, scoring, or AI-driven actions?
Then document it visually (even a simple whiteboard or Miro works):
- Boxes = systems
- Arrows = data movement
- Labels = key fields being passed (e.g., job title, company size, intent signal)
From there, expand outward:
- Add additional flows (inbound, outbound, lifecycle)
- Identify where fields are required but missing
- Highlight where multiple systems are “fighting” over the same data
The goal here is visibility. Most data issues become obvious as soon as you can see the flow clearly.
Planning for GTM workflows
AI initiatives also need to support the actual workflows that drive revenue. This means planning beyond individual campaigns or automations and thinking about how data supports core GTM motions like:
- Prospect marketing
- Customer lifecycle marketing
- Partner marketing
- Database segmentation
- Sales sequences and automated outreach
Each of these workflows requires specific data attributes to work properly. For example, if your goal is to automate account-based outreach using AI, you’ll need reliable firmographic, role, and industry data.
If you want to personalize lifecycle campaigns, you need clean customer data and lifecycle stage definitions. Without that structure, AI has nothing meaningful to work with, and “structure” here means a clearly defined data model tied to your GTM motions.
At a minimum, teams should standardize three layers:
- Core Entity Structure
- Contact (who the person is)
- Account (company-level attributes)
- Activity (interactions, engagement, intent)
Each should have required fields, standardized formats, and clear ownership.
- Key Operational Fields: Define and enforce consistency on the fields that actually drive workflows:
- Lifecycle stage (and strict entry/exit criteria)
- Persona / role classification
- Account tier or ICP fit
- Lead source and channel attribution
If these aren’t standardized, AI-driven segmentation and automation will break quickly.
- Data Quality Controls: Put guardrails in place:
- Required fields at creation (not optional)
- Validation rules (e.g., normalized job titles, industry mapping)
- Ongoing enrichment + verification (not one-time appends)
For someone starting from scratch, the best approach is:
- Pick one workflow (e.g., outbound prospecting or inbound lead routing)
- Identify the 5–10 fields that workflow depends on
- Lock those fields down with definitions, ownership, and validation rules
Then expand from there. Structure needs to be intentional, consistent, and aligned to how revenue actually happens.
